It started with a simple question about plastic pitchers

In early 2024, our product team came to me with a request that seemed straightforward enough. They wanted to launch a new line of plastic pitchers. The specs looked simple: clear, durable, dishwasher safe, and at a target price point that seemed reasonable for the retail market.

As the guy who manages our procurement budget (roughly $180,000 annually across all materials), I'd learned to be skeptical of anything that sounds simple. But honestly, I thought this would be a quick vendor search. We needed a supplier for the plastic material itself, and I figured we'd get quotes, pick the best one, and move on. (Ugh, naive.)

I started digging deeper, specifically into the material science question. The product team had used the term 'polyurethane' loosely. The hidden costs started piling up

After tracking 40+ orders over the past six years, I've found that most of our budget overruns come from the same source: hidden costs buried in the fine print. This case was no different.

  • Shipping: Vendor B's quote was FOB their warehouse. Adding freight brought the cost to $1.82/lb.
  • Tooling adjustment: Vendor A said their PU required a higher mold temperature, adding $950 in electrical and cooling costs per production run.
  • Testing fees: Avient's quote ($2.85/lb) included a full set of FDA and dishwasher cycle testing at their lab, at no extra charge. Vendor B charged $400 for a basic data sheet.

What I learned (and what I'd do differently)

We went with Avient. The plastic pitchers launched on schedule in Q3 2024, passed all dishwasher tests, and have a zero-defect rate so far. Our total cost for the first 20,000 units was $5,720—about $400 less than Vendor B's revised total, once we account for the avoided redo.

What I'd do differently next time? I wouldn't even look at unit price first. I'd start with the material spec (thermoplastic polyurethane vs polyurethane, or a proven TPE alternative) and work backward from the application. And I'd run a TCO analysis before I ask for quotes, not after.

If you're sourcing material for a new product, take it from a guy who's been burned: the cheapest quote isn't a deal. It's a risk assessment waiting to be calculated.
